Which Retailer Can Deliver My Order the Fastest?

Morgan Stanley’s analysis frames next-stage retail competition around AI-driven convenience, with delivery time increasingly influencing purchase decisions. Amazon Now is the fastest at ~25 minutes (but narrower assortments/limited urban availability), while Walmart is strongest on overall fulfillment completeness at ~48 minutes by leveraging 3,500+ stores as local hubs. Grocery leaders like Kroger and Albertsons land around ~40–50 minutes, and the report suggests winners will balance speed, broad assortment, and pricing as AI agents automate shopping choices.

Analysis

The important shift here is not that one retailer is faster, but that fulfillment is becoming a ranking variable inside the shopping algorithm. If AI agents start optimizing baskets on a blend of speed, assortment, and reliability, the moat moves from pure traffic to network density, which structurally favors retailers that can serve both urgent and stock-up purchases without forcing the consumer to choose. That is a better setup for WMT than AMZN near term because WMT monetizes local store footprint across more of the country, while ultra-fast delivery remains a narrower, urban use case.

The first-order winner is WMT; the second-order winners are grocery-adjacent operators with dense store footprints and decent in-stock rates, notably KR. DG can participate through third-party delivery, but inconsistency in availability caps how much of the basket it can capture when an agent is choosing on behalf of the consumer. TGT is the clearest relative loser because it sits in the middle: not fast enough to win the convenience race, and not differentiated enough on assortment or price to fully offset that disadvantage.

The market may be over-extrapolating the AI angle in the near term. The real catalyst path is 1-3 quarters of micro-share shifts in high-urgency baskets, then 6-18 months of app and checkout redesigns that let agents compare fulfillment attributes automatically. Falsifiers are simple: if consumer behavior continues to prioritize price over speed, or if AMZN scales same-day speed beyond select metros, the relative advantage to WMT narrows materially.
