Lightspeed Commerce CEO: our study analyzed half a million AI shopping responses and revealed who gets to compete
Source: Fortune
Vaer AI's analysis of 460,000 AI-generated shopping responses found that large and mid-sized chains represented 97% of retailer names in ChatGPT web searches, while small and local retailers accounted for only 1-4%. Although small retailers made up roughly 38% of AI-cited sources, they received just 20% of top recommendations versus 52% for larger chains; for branded-product queries, smaller merchants' share of top recommendations fell to 10% while large retailers' rose to 60%. The findings indicate that AI shopping tools could concentrate consumer discovery among national chains, despite survey evidence that 33% of consumers want AI to prioritize local businesses versus 13% favoring large brands.
Analysis
AI-mediated discovery is likely to concentrate retail demand with merchants that already possess the strongest structured product data, fulfillment reliability, review density and brand/entity signals. That favors AMZN, WMT, COST and large omnichannel chains over the long term, but the more important near-term beneficiary is GOOG: recommendation-led shopping raises the strategic value of its merchant graph, Shopping feed and paid placement inventory. The risk is that zero-click AI answers cannibalize high-margin commercial-query clicks faster than Google can monetize sponsored recommendations; that is a 6-18 month earnings-quality question rather than an immediate revenue impairment.
For smaller merchants, the economic damage is not simply lower traffic but a higher customer-acquisition-cost floor. If generative interfaces become a meaningful purchase funnel, independents may need to buy data, fulfillment, reviews and AI-optimization tools to remain eligible for recommendations, shifting gross profit from merchants to platforms such as SHOP, LSPD, WIX and Google. LSPD has a plausible product opportunity in helping its merchant base generate machine-readable inventory and local availability data, but this commentary is not evidence of adoption, pricing power or incremental ARR; its small scale and merchant churn sensitivity make the equity a weak direct expression until product KPIs are disclosed.
The consensus may be too quick to assume AI discovery is unambiguously bullish for the largest retailers. Preference-sensitive prompts, local inventory gaps, and regulators' concern about self-preferencing could force explicit diversity or locality controls into recommendation products. Over the next 1-3 months, the principal catalyst is product rollout evidence—transactional AI shopping, paid recommendation formats, and merchant-feed integrations—not survey data. A material acceleration in Google Search & Other growth alongside stable paid-click trends would validate monetization; declining click economics or an antitrust remedy targeting Shopping/AI ranking would falsify the favorable GOOG setup.

Key Decisions for Investors
- Maintain a modest long GOOG versus a short basket of ad-dependent commerce enablers only after confirming that AI shopping modules carry sponsored inventory without a paid-click deterioration; use a 3-6 month horizon. Risk/reward is favorable only if Search monetization remains intact—exit on a meaningful sequential decline in commercial-query CPC or adverse remedy language in AI/search antitrust proceedings.
- Watch for a long SHOP / short LSPD pair over 6-12 months rather than buying LSPD on the theme. SHOP has greater merchant-data scale, fulfillment integrations and ability to monetize AI tooling; initiate only if LSPD fails to show improving net revenue retention or disclosed AI-product attach rates. Cover if LSPD demonstrates sustained NRR expansion and merchant growth that closes its historical scale disadvantage.
- Do not establish a standalone LSPD position from this article. Set an alert for quantified AI-discovery product launches, paid conversion data, and any evidence that local-inventory integrations reduce churn; absent those metrics, the claimed opportunity is promotional rather than investable.
- Monitor AMZN and WMT for incremental AI-shopping referral volume and marketplace advertising growth over the next two quarters. A demonstrated conversion uplift would support adding exposure to retail media winners; regulatory restrictions on recommendation self-preferencing or evidence that AI referrals favor direct merchant sites would be the key downside trigger.
