Alphabet President Ruth Porat on how Google is funding AI to win long term, and the biggest risks ahead
Source: Fortune
Alphabet is spending roughly $200 billion on AI capacity this year, and President and CIO Ruth Porat said capex will increase significantly next year as the company remains capacity constrained. Q2 capex reached $44.9 billion, pushing free cash flow to negative $5.9 billion, while Google Cloud revenue rose 82% to $24.8 billion and operating profit more than tripled to $8.8 billion. Alphabet raised its 2026 capex outlook in July to as much as $205 billion; shares fell more than 6% the following day, reflecting investor concern about returns on the investment.
Analysis
The key underwriting question is whether incremental AI capacity earns returns before depreciation, power, and networking costs absorb the cloud’s revenue growth. Strong cloud economics support the bull case, but they do not establish attractive returns on the next tranche of infrastructure: demand may be constrained today while monetization, utilization, and pricing remain unproven. That distinction is where the market can reprice GOOG as capex rises.
Near term, the risk is multiple pressure and weaker cash conversion; over 1–3 months, watch cloud growth and margins alongside capex and free-cash-flow guidance. Over 6–18 months, the winners are likely to include power generation, grid equipment, cooling, and data-center construction if projects are delivered on time. Utilities and local communities can also become bottlenecks: permitting, interconnection delays, or pressure to shield ratepayers could strand or defer capacity. Conversely, cheaper open-source models could improve adoption while reducing the compute required per task, weakening the link between AI usage and infrastructure returns.
Porat’s case is strategically coherent but also a shareholder-facing defense of spending, not independent evidence of returns. BlackRock and Ford’s participation in workforce training does not by itself establish material earnings exposure. The contrarian risk is that investors focus on near-term cash outflow and miss durable cloud monetization; the opposite risk is treating capacity scarcity as proof of future pricing power.

Key Decisions for Investors
- Do not chase GOOG on this commentary alone. Keep exposure sized for continued cash-flow volatility; add only if subsequent results show cloud growth holding up while operating margin and free-cash-flow deterioration stabilize.
- For the next earnings cycle, track cloud backlog conversion, utilization, pricing, capex, depreciation, and management’s return-on-invested-capital framing. Weakening cloud growth or margins alongside rising spend would falsify the monetization thesis and argue for reducing exposure.
- Treat power and data-center supply-chain beneficiaries as a watchlist rather than an automatic long: seek evidence of contracted demand, backlog conversion, and project delivery, and monitor interconnection and permitting delays as downside catalysts.
- No direct trade signal for BLK or F from the workforce-training reference; verify any material contract or revenue contribution before assigning earnings value.
